A CRM rarely lies deliberately. It reflects the process it has been given. If stages are ambiguous, activities are hard to capture and ownership is unclear, the data becomes a polished record of inconsistent behaviour.

Test the meaning of every stage

Ask three people what qualifies an opportunity to move forward. If the answers differ, the forecast is already unstable. Each stage needs observable entry and exit criteria, not a feeling that the deal is progressing.

Use customer actions where possible: a discovery call completed, technical requirements confirmed, commercial proposal reviewed. Avoid stages that describe seller intention rather than buyer evidence.

Remove optional truth

Important data should be captured as a consequence of doing the work. Create records from forms and email workflows. Timestamp stage changes. Pull campaign context into the contact automatically. Prompt for the smallest amount of information that only a person can know.

Monitor decay

Build views for opportunities with no recent activity, missing next steps, overdue close dates and unexplained stage reversals. These are operational queues, not just reporting metrics.

A trustworthy CRM makes the right action easier and the state of work visible. Clean data is the outcome of a well-designed sales process, not a quarterly tidy-up.
